Project Overview

A century-old brand.
A new channel to master.

Arcos is one of Spain’s most historic knife and cutlery manufacturers — with over 100 years of history, a strong presence in professional and retail distribution, and a product range trusted by chefs and culinary professionals across Europe.

Despite this heritage and product quality, Arcos had no structured direct-to-consumer ecommerce presence. Their digital channel was underperforming, lacked a clear strategy, and operated in isolation from the brand’s commercial objectives.

Connecting The Dots was engaged to build a full D2C ecommerce strategy and execution plan — designing the channel from scratch, coordinating the launch, and managing ongoing growth across the three levers: traffic, conversion, and recurrence.

The central challenge was not just launching a channel — it was doing so in a way that respected and complemented existing distributor relationships, avoided channel conflict, and created genuine incremental revenue for the business.

Our Approach

How we structured the engagement.

A clear, step-by-step approach that takes you from the first conversation to a well-defined, actionable plan ready for execution.

01

Ecommerce Diagnosis & Plan

e started with a full diagnosis of the existing digital presence — analytics, conversion data, product catalog structure, pricing vs. distribution, and competitive landscape in Spain and key European markets. From this, we built a structured ecommerce plan covering traffic, conversion, and recurrence — with clear priorities, channel selection, goals, and a phased roadmap.

02

D2C Channel Setup & Shopify Plus

Working with Arcos' web development agency, we produced the full technical and commercial brief for the new Shopify Plus store — catalog structure, product page architecture, UX requirements, checkout logic, and pricing rules designed to avoid distributor conflict while maximising direct margin.

03

Traffic, Conversion & Recurrence

with budgets adjusted weekly against ROAS targets. As traffic scaled, we optimised conversion through product pages, trust signals, and checkout improvements. In parallel, we built the full CRM infrastructure for recurrence: post-purchase flows, segmented campaigns, and a gifting strategy that became the highest-revenue period in the brand's D2C history.
